Il nous explique.\u003C/span>\u003C/p>\u003Ch2 >\u003Cspan class=\"font-semibold\">Quelles sont pour toi les bonnes pratiques quand on construit sa roadmap produit ?\u003C/span>\u003C/h2>\u003Cp >\u003Cspan class=\"\">À mon sens, il y a une bonne pratique qui prévaut sur toutes les autres : faire preuve de transparence et de répétition. En effet, la roadmap est avant tout un outil de communication qui a pour but d’informer les acteurs internes sur ce que l’on va faire et ne pas faire.\u003C/span>\u003C/p>\u003Cp >\u003Cspan class=\"\">Il s’agit donc de mettre au courant les collaborateurs des décisions que l’on va prendre et surtout d’expliquer les raisons pour que tout le monde comprenne la direction choisie et créer de l’adhésion.\u003C/span>\u003C/p>\u003Cp >\u003Cspan class=\"\">Il faut bien avoir en tête que le process de roadmap produit sert à faire des choix vis-à-vis des capacités de l’entreprise. On doit donc aussi bien sûr décider ce que nous n’allons pas faire dans le cadre de ce process.\u003C/span>\u003C/p>\u003Ch2 >\u003Cspan class=\"font-semibold\">On confond souvent OKRs et priorités produit. Quelle est pour toi la différence ?\u003C/span>\u003C/h2>\u003Cp >\u003Cspan class=\"\">Les priorités produits ne sont ni plus ni moins que des priorités nécessaires pour réaliser les priorités de l’entreprise. Les OKRs sont un moyen de formaliser ces priorités, l’objectif. Ce qu’il faut garder à l’esprit c’est que l’on ne fait pas des OKRs justement pour en faire.\u003C/span>\u003C/p>\u003Cp >\u003Cspan class=\"\">Ces outils sont parfois utiles pour des entreprises qui sont structurées, mais cela dépend surtout de leur taille, leur culture et leur maturité.\u003C/span>\u003C/p>\u003Ch2 >\u003Cspan class=\"font-semibold\">Qu’est ce qui a le plus changé dans le process de roadmap produit entre le moment où tu es arrivé et aujourd’hui ?\u003C/span>\u003C/h2>\u003Cp >\u003Cspan class=\"\">C’est finalement le process en lui-même. Depuis mon arrivée en 2014, la taille et la culture de l’entreprise ont changé. Au départ, l’objectif était l’internationalisation donc on lançait des fonctionnalités, des pays et on adaptait en fonction des retours. Nos décisions étaient alors beaucoup prises sur la base de notre intuition et de nos intentions stratégiques.\u003C/span>\u003C/p>\u003Cp >\u003Cspan class=\"\">Aujourd’hui, c’est différent. Nous avons beaucoup plus de données sur lesquelles nous appuyer et donc nous mesurons l’impact de nos décisions plus facilement. J’ajouterai que la roadmap produit doit être vue comme un organisme vivant qui change de manière progressive en fonction du contexte de l’entreprise, sa taille, sa culture. En présence de signaux faibles, il faut savoir faire évoluer le process.\u003C/span>\u003C/p>\u003Ch2 >\u003Cspan class=\"font-semibold\">Tu insistes autant sur la communication de la roadmap produit que sur sa création. Pourquoi ?\u003C/span>\u003C/h2>\u003Cp >\u003Cspan class=\"\">Si je pars de notre expérience chez BlaBlaCar, nous nous sommes rendu compte de l’importance de communiquer à force de recevoir des feedbacks négatifs. Nous avions des remarques comme « de toute façon c’est l’équipe produit qui décide » ou « pourquoi avez-vous fait ce choix ? » Comment pouvions-nous espérer susciter de l’adhésion de la part des personnes s’ils ne comprenaient pas nos choix ?\u003C/span>\u003C/p>\u003Ch2 >\u003Cspan class=\"font-semibold\">Quel est le bon rythme de communication ? Et auprès de qui communiques-tu ?\u003C/span>\u003C/h2>\u003Cp >\u003Cspan class=\"\">Le bon rythme de communication est différent d’une boîte à une autre. Par exemple, BlaBlaCar est aujourd’hui une entreprise mature et nous avons beaucoup de projets sur le long cours. On communique notre roadmap produit et l’avancée de nos projets tous les mois à l’ensemble de nos collaborateurs, et nous donnons libre accès aux roadmaps pour ceux qui ont envie d’en savoir plus.\u003C/span>\u003C/p>\u003Cp >\u003Cspan class=\"\">Dans les entreprises avec des projets plus petits, de courts termes, il est peut-être plus judicieux de communiquer plus souvent. Puis, qu’est-ce que l’on veut optimiser ? Par exemple, chez BlaBlaCar, nous avons optimisé la transparence de notre roadmap dans un premier temps. L’année dernière on a rajouté une logique plus “P&L impact” dans nos décisions car cela manquait.
